A rep opens her commission statement and sees $8,400. She expected $11,000. She asks her manager, who asks RevOps, who opens the spreadsheet. Two days later the answer comes back: one deal closed in the CRM but wasn’t commissionable yet, because the contract starts next quarter, and another was split with a second rep. Both rules were right. Neither was on the statement.
Commission is where revenue operations meets payroll. It’s also where a mistake costs the most trust, because it’s someone’s pay.
What is sales commission automation?
Sales commission automation takes closed deals from the CRM and checks each one against the commission plan. It calculates what’s owed with the working shown line by line, holds disputed lines without holding the whole run, and reconciles the total before it goes to payroll, such as ADP, Workday or Gusto.
Why payroll and the CRM never agree
- Closed-won is treated as commissionable. Start dates, splits, clawbacks and plan rules mean the two aren’t the same, and the difference is where disputes come from.
- The statement shows only a total. Without the working, every question becomes an investigation.
- One dispute holds the whole run. Everyone waits while one line is argued.
- Nothing is reconciled before payroll. A correction after payment becomes a conversation about trust in the whole plan.
- The plan changes mid-year. A deal from last quarter calculated against this quarter’s plan comes out wrong.
What it costs
Disputes take RevOps and finance time every pay period, and the time grows with the team. The bigger cost is trust. Reps who can’t check their statements start keeping their own spreadsheets, and every disagreement becomes a negotiation.
What to fix first
- Qualify every transaction against the plan. Decide what makes a deal commissionable, and record the reason on each line.
- Show the working on every line. Each line shows the deal, the rate, the split and the result.
- Hold disputed lines, not the run. Pay everyone else on time.
- Reconcile before export. Check the total against qualifying revenue before anything reaches payroll.
- Version the plan. Calculate each deal against the plan as it was when the deal closed.

Where it fits
Commission depends on clean deal data, so CRM data hygiene and deal desk approvals both feed it. A discount approved at the wrong terms becomes a commission dispute later. Finance sees the same closed deals in revenue recognition, and the two should agree.
